Did you always have to run into the glowing circle to acquire a boss token? And also, I created a party with 4 members and none of us left. We had defeated the boss but I (party leader) only acquired 3 boss tokens. How does this happen?

If you started the party, no one left, and you somehow got 3 tokens when the rest of your party got 4, then it is a bug and you should use /bug to report it in-game.
Yes, you have always had to activate the big boss token after beating a boss in order to get tokens, though I will say: when I started playing many moons ago, you could also find jelly gems in boxes just like any other regular token--think that was a holdover from beta, and it didn't last long. 3 tokens is the normal drop amount for beating a boss--are you saying that the rest of the group got more than you did?
